Interim and embedded leadership: an embedded program director within the client organization.
TAMA provides an embedded program director, interim executive or specialist capability for a defined period. In each case the role works under client direction, within a clear scope of responsibility. Each engagement begins with agreed success measures, a knowledge-transfer plan and an exit and handover path that enables the client team to retain the capability.
When does an embedded program director become the right fit?
Immediate delivery priority
An approved priority needs direct leadership, while the timetable does not allow a permanent appointment before execution must begin.
Defined-period program
A program or transformation needs specialist leadership for a defined period without creating a permanent role beyond the requirement.
Leadership transition
The organization is preparing for a leadership or operating transition and needs clear continuity between current accountability and the target arrangement.
Specialist capability need
The client team needs specific executive or analytical capability for a stage that its current capacity does not fully cover.
First we define with the client the executive or specialist capability the stage requires. We then provide a leader or team working within the client’s teams and under its direction, for a period aligned with the delivery need.
How does an embedded program director engagement work?
01Define the arrangement
We begin by defining the required outcome. That arrangement then follows: a full-time interim executive, a fractional commitment with an agreed time allocation, or an embedded delivery role. The agreement sets duration, reporting line, authorities and the distinction from a permanent appointment. The choice follows the delivery requirement.
02Set accountability
At the outset, we establish the leader’s reporting line, operating authorities, decisions retained by the client and performance-review cadence. Success measures relate to the required outcome. The client retains direction and control, while decisions and escalation routes are documented within the agreed governance described in our Approach.
03Embed delivery leadership
Our lead adviser works inside the delivery environment alongside client teams and accountable stakeholders, leading workstreams, meetings and day-to-day decisions within the agreed scope. The engagement is time-bound but operates as part of the client organization, supported by tools, reporting and documentation. It may work alongside PMO & Delivery Offices where the stage requires a broader institutional capability.
04Mobilize specialist teams
The scope determines which specialist capabilities the leader or program needs at each stage. Teams may include finance executives, transformation and integration leaders, HR directors, program leads, delivery directors, analysts, PMO professionals and sector specialists. Each capability enters with clear responsibility and a duration tied to the required output, keeping the team proportionate to the stage.
05Transfer knowledge
Knowledge transfer begins during delivery and continues throughout the engagement. Client team members work alongside the leader, use the same tools and templates, and receive documentation and training in stages. Client owners are assigned to processes, decisions and reporting before the engagement ends, and their ability to operate them is tested before handover.
06Execute the exit plan
The exit plan is established at the start and defines transition conditions, required handover items, future owners and readiness tests. Phased handover begins once delivery is stable and the client can run the cadence, reporting and decisions. The engagement closes once the outputs are accepted and authorities and documentation are transferred. Alternatively it connects to a wider Integration & Transitions program supporting an organizational transition.
Interim and embedded leadership succeeds when the defined outcome is delivered. After handover, the client team can therefore sustain decisions, operating cadence and reporting with documented capability and clear ownership.
